Make Expertise Visible and Respected

When engineers who develop strong AI-assisted practices get recognition, present at company meetings, or lead training sessions, it signals that this expertise is valued. Status matters, especially to engineers who are uncertain whether investing in a new skill is worth it.

At Acme, the most effective single thing the guild did in its first ninety days was establish a biweekly “show and tell” session that was entirely voluntary. No slides, no preparation required. Engineers just shared something they’d tried with AI tools that week, whether it worked or didn’t. The format lowered the bar for participation dramatically. The disengaged could show up and watch without committing to anything. The skeptics could share a cautionary experience without feeling like they were attacking the program. Knowledge that stays in meeting rooms doesn't scale. The guild needs to produce things: prompt libraries, context files, review guidelines, onboarding materials, post-mortems. These artifacts are how the guild's work compounds over time instead of evaporating after each session.

Measure and Share the Results

Survey the engineering org regularly. Share what you find, including when it reveals problems. Nothing kills a guild's credibility faster than metrics that only go in one direction, and nothing builds it faster than an honest report that acknowledges gaps and explains what the guild is doing about them.

Plan for Leadership Rotation Early

Don't wait until the founding lead burns out or moves on to plan the transition. Build rotation into the guild structure from the beginning. Define the lead role clearly enough that someone new can take it over without the guild losing its footing.

Make Expertise Visible and Career-Relevant

Engineers invest in skills that matter for their careers. If being recognized as a strong AI-assisted practitioner carries visible weight in performance reviews, promotion decisions, and public recognition, the community will attract the engineers who take it seriously. If it doesn't, it won't.

The Long View

Susan would be the first to say that the Acme AI coding guild isn’t finished. The tools are evolving too fast for any organization to declare the practice settled. What worked for Claude Code in early 2025 may need to be revisited when the next generation of agentic tools ships. The guild’s value is not that it produced a fixed answer, but that it built the organizational muscle to keep finding the right answers as the terrain shifts.
